Before day 1

Intake & baseline

Short intake with each team lead. We list the repetitive work, measure how long it takes today, and agree on the 3–5 workflows to automate.

Week 1

Install & secure

Hermes on your server or cloud, model providers configured, credentials in a vault, chat channels connected. Written security review: tool permissions, approval gates, audit trail.

Weeks 2–3

Build the agents

One build session per workflow, live with the people who do that work today. Each session ends with an agent running on real inputs, a skill capturing the procedure, and a human approval step where it matters.

Week 3

Train the team

Foundation sessions for everyone: how to hand work to agents, review it, and teach them. A deeper session for the owner who will run the system.

Week 4

Measure & hand off

Before/after report on hours saved, tasks automated and issues caught, whether or not it flatters me. Runbooks, recordings and a blueprint of what to build next.
